Please don't take this the wrong way, but surely if your launching a search engine, these metrics should have been worked out at the planning stage :9

Good point smile I took 'we are going to launch' as meaning it is ready to launch.

so, what the key success indicators for search engine. for example google is measuring the no. queries / visits and average terms used per query. I need to learn more about KSI for search engines.

I expect the only thing they really meausure is how much money make... and they must have a whole army to count it.

Google use a nice simple system. They make a note of what position average was clicked on from the SERP's (If you look closely at a google SERP source code you will see the instruction to send home the position on mousedown) this data tells google what the average depth is that a searcher must go to find what they are looking for. They introduce a change to the algo, and if the average goes down, then their serps are more relevant, if it goes up, then less so.

Have you worked out now that the key to search engine success is relevance (and marketing the actual product)?

If you get the best results, and people know about you, then you can succeed. If your SERP's are crap, then forget it. Plain and simple.

If I were starting a search engine, then I would want to know as an absolute minimum

    Page impressions
    Unique visitors daily
    Number of returning visitors

This would give me the basic information I need.

I agree with you, it's all about relevancy. No relevant results no return visitors. Currently, am trying my best to setup standards for KSI for our search engine like the following:

    - Average query / visit
    - Average click / visit
    - Average terms / visit
    - Average position / click results (for relevancy & depth of search)

by these indicators I think we can recongize how successful & progressive our SE.
